What this looked like in practice

Serious Readers had a solid email list. Tens of thousands of subscribers who had bought their premium reading lights or signed up over the years. Email was bringing in around £100k a year, which sounds decent. But for a list that size, it should have been doing much more.
The emails were inconsistent. There was no real automation. Campaigns went out when someone remembered to send them. Every email went to everyone, regardless of what they had bought or how long they had been a customer.
I rebuilt the email operation from scratch, working solo using Dotdigital as the platform. I built 10+ automated flows covering welcome sequences, abandoned basket, post-purchase follow-up, win-back campaigns, and VIP sequences for the best buyers. Then I structured the campaign calendar around product launches, seasonal moments, educational content, and promotional windows, each with a clear reason to exist.
The list size stayed exactly the same throughout. Annual email revenue went from £100k to over £1m. The difference was what we sent and when we sent it.
